Need Help with 2014 Ford Focus Transmission Issue

I have a 2014 Ford Focus SE Flex Fuel. I swapped the transmission to a 2018 version with a 14.4mm clutch because my old one was skipping gears. After the swap, it wouldn’t start, but I fixed a bad fuse, and it drove fine for about 10-15 miles. However, on the way back, the dash said it was overheating. Once home, I ran the codes, which only showed Actuator A. I swapped it out, but now I don’t have drive gear. Reverse works, but drive does not.

I’ve changed the transmission harness, swapped Actuators A and B, and even tested the TCM and clutch, but nothing comes up on the codes. I’ve tried a new TCM with no change. Anyone know what might be causing this, or how I can fix it myself? I’d rather not take it to a shop if it’s something I can handle at home. Any help is appreciated!

Might be stuck shift forks.

I’ve checked the shift forks on Actuator A using a special tool, and they seem smooth. Haven’t checked B yet, but I can double-check A. Thanks for the tip.

Is your transmission fluid at the right level? Also, you might want to try reprogramming the shifts.

I added 2 quarts, but I could still be low. How do I reprogram the shifts? I’m not familiar with that.

What code did you get for Actuator A? Also, did you use FORScan to reprogram everything?

Double-check that both actuator plugs and TCM plugs are in securely. Clean off all paint from the three ground connections (one for the negative cable and two under the airbox).

What gear oil did you use? Ford Motorcraft DCT fluid or something else?

Not sure about the code off the top of my head. I do have FORScan but am not sure about what reprogramming you mean. I used whatever transmission fluid Ford dealership sells.

Adaptive learn reset. Where did you get the transmission from?

Picked it up from a U-Pull junkyard.

Nice! Did it come with a warranty? Try driving in S mode if you have it; sometimes it prevents overheating. If not, you might have to pull another one. By the way, how did you get it out of the yard? Did they let you use jacks?

Yeah, I have a TCM warranty until June 2025. Trying to avoid paying for diagnostics unless it’s my last resort.

Also, I don’t have an S mode—just PRNDL.

That’s odd. If your manual mentions S mode, maybe there’s a way to enable it.

If I were in your shoes, I’d keep searching YouTube and forums. You’ll figure it out—never give up!

I’m determined to get this fixed, but I’m on a tight schedule. My car’s been out of commission for months.

Just an FYI: The gearing is different between 2012-2015 and 2016-2018 models. If you swapped in the wrong year transmission, it can cause issues. FORScan programming might be necessary to fix this.
